Diagnose first. Then build what works.
Three connected ways of working. Most engagements begin with diagnosis, because the right intervention depends on understanding the real problem. Where the evidence supports it, we help design, implement, and refine the changes.
01
Business Performance Diagnosis
Find out what is really holding performance back before committing budget to a fix.
How it works
- We review the numbers and records you can share: sales, inquiries, costs, and whatever else bears on the problem
- We talk with you, your team and, where appropriate, your customers
- We follow the path a customer takes, from first contact to purchase, and see where it stalls
- We test the possible explanations against the evidence, including the one everyone already believes
What the diagnosis may examine
Depending on your challenge, relevant areas may include:
- Offer and market positioning
- Lead generation and sales conversion
- Customer journey and buying decisions
- Pricing and profitability
- Operations and workflow
- Team responsibilities and coordination
- Business systems and measurement
- Customer retention and experience
Not every diagnosis looks at every area. The scope (what we examine, who we speak to, and how long it takes) follows your specific challenge and is agreed with you before work begins.
What you receive
- A written summary of the key findings
- The likely underlying problems, and the opportunities worth pursuing
- A prioritized action plan with recommended next steps
- A practical way to measure whether things are improving
- A findings review meeting to talk through the conclusions and recommendations
After the findings review, you can act on the plan yourself or ask POTYL to help put it into practice.
02
Strategy & Implementation
Turn the recommendations into practical changes, and help put them in place.
- Design of practical changes based on the diagnosis
- Clear milestones, owners, and decision points
Who does the work
Depending on the engagement, implementation may involve:
- POTYL directly, for work within its capabilities
- Your existing team
- External specialists, when the work needs expertise beyond POTYL's
- POTYL coordinating implementation and measuring progress, where agreed
POTYL is founder-led, not a large in-house team. Responsibilities and fees for implementation are agreed separately before work begins, specialists are involved only where needed and agreed with you, and we're clear about who is doing what.
03
Systems & Optimization
Make the improvements repeatable and keep refining them.
- Improvement of repeatable workflows and handoffs
- Follow-up, reporting, and measurement systems
- Ongoing optimization support where it makes sense
How an engagement works
The initial conversation helps determine fit and the potential scope of work. If a Business Performance Diagnosis is appropriate, you receive a written proposal describing the work, deliverables, responsibilities, timing, and fee before you make any commitment. The introductory conversation and the proposal are complimentary; paid diagnostic work begins only once you've agreed to a proposal.
- Brief inquiry
You tell us what is happening, using the contact form.
- Discovery conversation
A conversation to understand the challenge and whether we are a good fit.
- Tailored proposal
If a diagnosis is appropriate, a written proposal setting out the work, deliverables, responsibilities, timing, and fee, before you commit.
- Investigation
The diagnosis itself: evidence, conversations, competing explanations, priorities.
- Implementation, if warranted
Changes the evidence supports, made by POTYL, your team, or specialists, as agreed.
- Measure and adapt
We track results against the baseline and adjust as we learn.
Fees
We scope engagements around the significance and complexity of the challenge, the work required, and the value of a credible improvement. Fees are outlined in a written proposal after an initial discussion.
We don't publish a price list or promise a particular return. A diagnosis is valuable in its own right: it tells you where to focus — and where not to spend.
Who we work with
Established businesses with real revenue, customers, and operations — enough information to diagnose a meaningful problem, decision-makers involved, and the capacity to act on what we find.
Real Estate & Property Businesses
E-commerce & Consumer Brands
Established Service Businesses
Start with a conversation about fit.
Tell us what's happening and what you've tried. The first conversation is about understanding the challenge and whether we're a good fit, with no commitment on either side.
